Every agency pitch you receive this year will mention AI. Some of those agencies have built a working model around it. Others have added a slide to the deck. From the outside the two look identical, and the difference only shows up months later, in the quality of the work and the safety of your data.
We use AI across every engagement, so this is not a warning against it. It is the opposite: a checklist from the inside. Seven questions that separate agencies using AI well from agencies hiding behind it.
1. Who reviews the work before I see it?
The most important question on the list. If AI drafts something, a person with expertise and accountability should challenge and approve it before it reaches you. Ask for the name. An agency that cannot name the reviewer is shipping machine output unread.
2. Where does my data go?
Ask directly: is client data ever used to train public models, and which tools does it pass through? The right answer is specific and boring, a named list of tools and a clear statement that your commercial data stays inside them. Vague reassurance is a red flag on a question this basic.
3. What does AI actually do on my account?
Good agencies can point to the exact jobs: research at scale, first-draft analysis, continuous monitoring, pattern detection. Weak answers describe outcomes ("it makes us more efficient") without mechanics. 4. What will you not use AI for?
This one exposes judgement. An agency that thinks AI should do everything has not thought hard about where it fails: strategy calls with incomplete information, relationship conversations, and anything requiring accountability. The boundaries matter more than the capabilities.
5. Does the efficiency reach my invoice or my results?
AI makes agency work faster and cheaper to produce. Ask where that gain goes. The honest answers are better margins for the agency, lower fees for you, or more senior time on your account. Any of the three can be fair; what you want is an agency that can tell you which one it is, and why.
6. How do you measure whether the AI is helping?
Tools should face the same discipline as channels. We hold every AI-assisted process to the standard of the CLEAR Method: judged by the revenue and market share it helps create, and dropped when it stops earning its place. An agency with no measurement plan for its own tools will struggle to measure yours.
7. Show me a result, not a demo
Demos are theatre. Ask for a client outcome where the AI-assisted process made a measurable difference, with a number attached. That consistency is what you are really buying.
The pattern behind the questions
All seven questions test the same thing: whether the agency treats AI as a force multiplier for expert people or as a substitute for them. The first kind moves faster and keeps standards. The second kind is cheaper right up until the work fails quietly.
